The free auto-reply is a starting line, not a finish line. Here's the honest ladder.

WhatsApp auto reply has three tiers: the free Business app's away/greeting messages (canned text), Business API chatbots (scripted flows), and intelligent agents (answers from your business information). Free auto-replies acknowledge; they rarely answer. When customers need actual answers, you need tier two or three.

Tier 1: The free Business app

The WhatsApp Business app includes a greeting message (sent when someone first messages) and an away message (sent when you're unavailable). You write the text once; it goes out automatically. Perfect for: “Thanks for messaging! We're closed now — we'll reply from 8am. For emergencies call 0xx xxx xxxx.”

It's genuinely useful, and it's free. But it's a note on the door, not a conversation: it can't answer “how much is a service call?”, can't qualify, can't book. Every message still needs a human eventually.

Tier 2: API chatbots

Move your number to the WhatsApp Business API and you can script real reply flows: keywords, buttons, menus, fixed answers to fixed questions. Customers get actual answers — for the paths you built.

The catch: real messages are messy. “Hi do you do geyser repairs in Ballito and how much for a callout” fits no button. Tier 2 answers the tidy 30% and routes the rest to you — or drops it.

Tier 3: Intelligent agents

An agent reads the message, checks your business information, and answers in your tone with your prices — then escalates what it shouldn't handle. It's auto-reply in the truest sense: the reply is automatic, and the intelligence is real.

The honest caveats

Auto-reply can't know your business from a settings screen. Any tier above the away message requires your information and rules to be captured — that's the real work.
Auto-reply can't handle judgment — complaints, negotiations, emergencies. Escalation must be designed, not assumed.
Unofficial auto-reply tools (WhatsApp Web session automation) violate WhatsApp's terms and risk a banned number. Use the official API path.

In SA, after-hours auto-reply is table stakes — customers message at 9pm expecting a response by morning. Load shedding makes cloud-based tiers (2–3) more reliable than phone-based setups, and POPIA applies the moment you capture what customers tell the bot.
